People often ask me why 3D seems to be taking off in team sports while other parts of apparel are still debating where it fits into their workflow. I’ve spent years in both worlds, traditional product development on the supplier side, and digital workflows on the tech side, and here’s what I’ve landed on:

It’s not because sportswear is somehow more innovative than fashion, I think team sports simply had a much bigger problem to solve.

And when a problem becomes big enough, industries tend to adopt new technology much faster.

It is a reasonable way to spend the time. I also think it is usually the wrong order of operations.

Team sports isn't selling garments. It's selling millions of unique garments.

Think about buying a fashion tee. A brand might offer it in four colours and six sizes. That’s 24 possible products.

Now think about ordering jerseys for a football club. The customer chooses the garment style, base colour, contrast colours, graphic design, sponsor logos, league badges, player names, player numbers, team name, sizes, and quantities.

Even before you factor in optional graphics or colour combinations, the number of possible outcomes becomes enormous. Every order is effectively unique,  and in many cases, every single garment within that order is unique too. Player names change. Numbers change. Sponsors change. That’s an entirely different level of complexity from traditional apparel.

Customers won't buy what they can't see

When someone buys a fashion garment online, they usually know roughly what they’re getting. They’ve seen photographs. They’ve seen other people wearing it. The product already exists.

Custom sports apparel doesn’t. The customer is asking a manufacturer to create something that has never existed before, so naturally, they want confidence before placing the order. Not confidence in the description. Confidence in the actual garment: their colours, their sponsor, their logo, their player’s name, their exact design.

Research consistently shows visualisation has become a major driver of purchase confidence – around 70–80% of shoppers say product visuals directly influence whether they buy, and interactive or 3D experiences push that confidence higher still.

That’s exactly what makes team sports different. You’re not visualising a product. You’re generating their product.

Static mockups don't scale anymore

For years, brands managed this with Illustrator files, Photoshop mockups, and patient designers and customers. It worked until demand exploded.

One customer wants navy sleeves instead of black. Another changes the sponsor. Another needs twenty three different names and numbers. Another wants three colour options before deciding.

Each request creates another manual task. Another mockup. Another approval. Another opportunity for error.

When you’re producing hundreds, or thousands, of personalised orders, that approach simply stops scaling. Eventually the bottleneck isn’t manufacturing. It’s artwork and approvals.

Personalisation makes mistakes expensive

Personalisation also changes the cost of getting it wrong.

If a fashion retailer ships the wrong garment, they process a return and send another. Inconvenient, but recoverable.

If a personalised jersey arrives with the wrong player name, the wrong sponsor, or incorrect colours, there usually isn’t a return, there’s a replacement. A rush production run. Additional freight. Missed deadlines. Potentially a team waiting for match day with nothing to wear.

The financial impact is much higher, because every mistake affects a one off product that often can’t simply be resold. Apparel remains one of ecommerce’s highest return categories, with online return rates commonly landing in the 20–30%+ range, driven largely by the product not matching what the customer expected. In team sports, catching those mistakes before production isn’t optional,  it’s essential.

Speed has become a competitive advantage

Customer expectations have shifted too. Teams no longer expect to wait weeks to approve artwork. Consumers are used to configuring products online, seeing instant updates, sharing designs, making changes themselves, and ordering immediately.

Brands are under growing pressure to shorten development cycles while offering more choice than ever before. That combination sounds impossible,  until the workflow becomes digital.

The real breakthrough isn't 3D

This is where I think a lot of conversations about 3D miss the point.

People talk about beautiful garment renders, photorealistic fabrics, realistic lighting. Impressive, but that’s not why 3D is succeeding. The render is simply the visible part. The real value sits underneath.

The digital garment becomes a single source of truth. The customer visualisation comes from it. The production artwork comes from it. The print layouts come from it. The manufacturing files come from it. The approvals come from it.

Everyone,  from the customer to manufacturing, is looking at the same product, not different interpretations of it. That eliminates countless opportunities for information to get disconnected as it moves through the workflow.

In the best digital ecosystems, changing a colour or graphic isn’t about updating multiple files. It’s updating one digital product that drives everything downstream. That’s where digital finally becomes scalable.

Why the rest of apparel will eventually follow

I don’t think this story ends with team sports. I think team sports is simply showing the rest of the industry what’s possible.

We’re already seeing similar pressure build elsewhere:

  • Schoolwear – personalised embroidery and house colour variants
  • Corporate uniforms – different branding for different clients and sites
  • Fanwear – increasingly customised, player edition, and limited-run
  • Children’s products – names, initials, and one off personalisation
  • Promotional merchandise– steadily moving toward on-demand production

Even fashion itself is shifting toward smaller runs, made-to-order collections, and greater customer choice. The complexity is increasing. The traditional workflow isn’t. Eventually those two lines collide and when they do, the same digital approaches that transformed team sports become much harder to ignore.

It's not about replacing designers

One thing I always like to emphasise: none of this removes creativity. If anything, it protects it.

Designers shouldn’t spend their days manually creating hundreds of artwork variations, updating names, checking colour consistency, or rebuilding files for production. Technology should handle the repetition. Designers should spend their time designing. The better the digital workflow becomes, the more time creative teams get back for the work only humans can do.

Complexity is what drives adoption

Looking back, I don’t think team sports adopted 3D because it wanted the latest technology. It adopted digital because manual processes simply stopped working, too many product combinations, too many approvals, too many personalised garments, too many opportunities for mistakes.

3D happened to be the technology capable of solving that complexity. And that’s an important distinction:

Digital isn’t winning because it’s 3D. It’s winning because it connects the entire workflow around a single digital product.

The visualisation is better. The customer experience is better. Production becomes more reliable. Manufacturing receives more accurate information. Everyone works from the same source of truth.

I suspect the rest of apparel will arrive at the same destination eventually. Team sports just happened to get there first, because it needed to.
